The Break-Even Calculation

The previous pages described the five cost categories and the two taxes that sit across all of them. This page turns those descriptions into a comparison: what does the current state actually cost annually, and at what point does a purpose-built platform pay for itself?

The goal isn't a single number. It's the inputs to the calculation, so you can plug in your own organization's figures and see where the threshold falls.

The four cost inputs

1. The Human Translator Tax

This is the fully loaded cost of the person (or fraction of a person) whose job is bridging Git state and org state. Use fully loaded annual cost: base salary plus benefits, payroll taxes, and management overhead.

Range from published market data: $150,000–$230,000 per year (Salary.com, Glassdoor, ZipRecruiter; treat as directional ranges, not precise benchmarks).

If no one carries this title, identify who actually performs the function: it's usually a senior developer absorbing it as overhead.

2. Developer productivity loss

Salesforce developers spend between 10–25% of their time on deployment-related tasks rather than feature development (Gearset State of Salesforce DevOps 2025, vendor-published survey, self-selected respondents; treat as directional). For a developer earning the BLS median of $133,080 (BLS OEWS, May 2024), that's $13,000–$33,000 per developer per year in time diverted from productive work.

Multiply by your developer headcount. A six-person development team is carrying $80,000–$200,000 annually in productivity drag.

3. Release delay cost

Teams using Git-based Salesforce pipelines report an average of 3.8 months of lost release capacity per year due to deployment delays (Gearset 2025, same source and caveat as above). This doesn't translate directly to dollars for every organization, but consider: what is the value of one additional quarter of delivery capacity? For a team delivering two product releases per quarter, that's roughly two missed release cycles.

4. Compliance overhead

If your organization operates under SOX, HIPAA, or GDPR, calculate the annual cost of manually managing the gap between Salesforce's 180-day audit trail and the 5–7 year retention requirements of your compliance framework. Include: staff time for manual exports, storage and maintenance of the external retention system, and any consulting costs incurred during audits.

These ranges are illustrative. The inputs are real and sourced. Your numbers will differ based on team size, geography, release cadence, and compliance requirements. The structure of the calculation is the same.

What break-even means here

Break-even is the point at which the annual cost of maintaining the current architecture exceeds the annual cost of a purpose-built alternative.

For most teams above six developers, with weekly or more frequent releases, and any compliance exposure, the break-even point is lower than they expect. The Human Translator Tax alone, at the lower end of the range, represents a substantial ongoing investment in maintaining an architectural gap rather than closing it.

The break-even calculation is not the final answer. A purpose-built platform has its own implementation cost, migration overhead, and learning curve. Those are real costs that belong in the analysis.

But the break-even framing reframes the question. The question is no longer "can we afford a better tool?" It is "how long do we continue paying for the current architecture before the accumulated cost exceeds the cost of changing it?"

For most organizations that have been operating Git-based Salesforce pipelines for more than 18 months, the answer to that question is: the break-even point has already passed.
